Burnout has moved out of the wellbeing conversation and onto the balance sheet. It is a productivity number, a retention number, and since 2022, a compliance number. Most organisations are still spending against the wrong cause.

The resilience training has been funded. The wellbeing platform is paid for, the mental health week has run, the speaker has been booked, and all of it is written into the strategy. And still, the best people are tired in a way that a holiday does not fix, and some of them are quietly updating their CVs.

I have spent twenty years designing environments, from award winning spaces for neurodivergent children to corporate interiors. What I want to put in front of you is the part of this problem that almost nobody costs, because it does not present as a wellbeing issue at all. It presents as a building.

What this is actually costing

According to the World Health Organization, an estimated twelve billion working days are lost every year to depression and anxiety, at a cost of one trillion US dollars annually in lost productivity. The same body estimates that fifteen percent of working age adults were living with a mental disorder in 2019.

Europe accounts for it at national scale. Drawing on OECD analysis in Health at a Glance: Europe, the European Commission puts the total cost of mental health problems at more than four percent of GDP, over six hundred billion euros a year, across the twenty seven EU countries and the United Kingdom. One in six people in the EU was living with a mental health problem before the pandemic, and in a 2023 Eurobarometer survey, forty six percent of Europeans reported an emotional or psychosocial problem in the previous twelve months.

In Australia the accounting is more confronting. The Productivity Commission's Mental Health Inquiry, reported in November 2020, put the cost of mental ill health and suicide to this country at between two hundred and two hundred and twenty billion dollars a year. Forty to seventy billion of that is direct: healthcare, justice and housing services, absenteeism, and reduced workforce participation. The remainder is the cost of diminished health and shortened lives. The Commission expressed it in terms a board can hold, roughly five hundred and fifty to six hundred million dollars every day, or close to one tenth of everything this country produced in 2019.

Gallup's State of the Global Workplace supplies the human ledger. Forty percent of employees reported experiencing a great deal of stress the previous day. Twenty percent are engaged at work. Fifty six percent describe themselves as struggling.

And since 2022, this has ceased to be a values position. Work health and safety regulations across most Australian jurisdictions now require employers to identify and control psychosocial hazards with the same rigour applied to physical ones. That duty sits with the officers of the organisation.

Why the wellbeing budget is not moving the number

Because almost all of it is directed at the individual, and the individual is not the whole problem. The employees are sent to the course. They are given the app and asked to breathe, to set boundaries, to build resilience. Then they come back to the same environment, one that was never designed to support a human body, or to a place that was designed beautifully but, because nobody was ever trained in how to use and maintain it, is no longer performing.

You cannot out train a building that is holding a nervous system on alert.

The environment is not the backdrop to the work. It is an input to the work, and it is running whether or not anyone is managing it.

Four mechanisms, and the biology underneath them

This is not preference or aesthetics. Each of the following acts on a specific physiological system, continuously, for the duration of the working day.

One. Light, and the clock it sets

The human eye does considerably more than see. In 2002, Berson and colleagues identified a third class of photoreceptor in the retina, the intrinsically photosensitive retinal ganglion cells, which carry the pigment melanopsin and respond most strongly to blue light in the region of 480 nanometres. These cells contribute almost nothing to image formation. They project directly to the suprachiasmatic nucleus of the hypothalamus, the master circadian clock, which orchestrates the cortisol awakening response in the morning and the release of melatonin from the pineal gland at night.

Light, to that system, is not decoration. It is instruction.

Cool white overhead lighting, commonly specified between 4000 and 5000 Kelvin, is blue enriched. Delivered from above between nine and six, it holds the clock in perpetual midday. Delivered again at nine in the evening, it suppresses melatonin and pushes sleep onset later, which is why an exhausted workforce can also be a workforce that cannot fall asleep.

The cost of this has been measured. In a 2014 study in the Journal of Clinical Sleep Medicine, Boubekri, Cheung and Zee, working across the University of Illinois and Northwestern, compared office workers with windows to those without. The workers with windows received 173 percent more white light exposure during working hours and slept, on average, forty six minutes longer each night, with better sleep quality scores, higher physical activity and better vitality. Phyllis Zee, the senior author, described light as the most important synchronising agent for the brain and body.

Forty six minutes a night, multiplied across a workforce, across a year. That is not a comfort issue. That is cognitive capacity, and it is being spent by the ceiling.

Two. Sound, and the system that never closes

Hearing is the sense that does not sleep and cannot be shut. Auditory input reaches the amygdala by a rapid subcortical route before the cortex has finished identifying what the sound was, which means the body can initiate a stress response to a noise before the mind has decided whether it mattered. Repeated across a day, this keeps the hypothalamic pituitary adrenal axis lightly and continually engaged, and cortisol with it.

The World Health Organization's Night Noise Guidelines for Europe set forty decibels as the threshold below which no substantial biological effects are observed, and document stress responses, including changes in stress hormones, above it. Most open plan floors sit above that threshold for the entire working day.

Speech is the most expensive sound of all. Intelligible language is processed involuntarily, which is why a conversation two desks away costs more attention than a louder mechanical hum. The brain cannot decline to listen to words it understands.

There is nowhere for the noise to land, and no silence for the body to rest into.

Three. Air, and an oxygen expensive organ

The brain accounts for roughly two percent of body mass and consumes around twenty percent of the body's oxygen. It is unusually exposed to the composition of the air around it.

In 2012, Satish, Mendell and colleagues at the Lawrence Berkeley National Laboratory published a controlled chamber study in Environmental Health Perspectives. Twenty four participants worked in a small office like space at three carbon dioxide concentrations: 600, 1000 and 2500 parts per million. At 1000 parts per million, a level a closed meeting space reaches routinely by mid morning, performance fell significantly on six of nine decision making measures. At 2500 parts per million the reductions were large on seven of nine, and on taking initiative and thinking strategically the participants were rated as dysfunctional.

It is a small study conducted in a chamber rather than a boardroom, and it deserves to be read as such. But the direction is unambiguous, and the concentrations are not exotic. They are Tuesday.

The United States Environmental Protection Agency reports indoor pollutant concentrations two to five times higher than outdoors, and occasionally far higher again. Synthetic fragrance, off gassing furniture and cleaning products add a steady, low grade demand on the body's detoxification pathways across the day.

The most consequential decisions in the company are frequently made in its least ventilated space.

Four. Visual load, and a finite attentional budget

Vision does not operate like a camera. The visual system works by biased competition: every object in the field competes for limited neural representation, and anything irrelevant or unresolved must be actively suppressed. Work from Kastner and colleagues at Princeton has demonstrated that multiple competing stimuli suppress responses in visual cortex and raise the top down attentional effort required to hold a single task in focus.

Every pile, cable, sticky note and unfinished item within a person's line of sight is therefore not neutral. Each is a small, continuous withdrawal from precisely the same attentional account the work is drawn from.

Bruce McEwen's concept of allostatic load gives the accumulation its proper name: not one large stressor, but the physiological cost of endless small adaptations. This is exactly what an unconsidered environment delivers. Nothing dramatic. Everything cumulative.

And it compounds. In 2010, Darby Saxbe and Rena Repetti published a study in the Personality and Social Psychology Bulletin in which sixty dual income spouses gave self guided tours of their own homes. The language they used was analysed, and their cortisol and mood were tracked across three weekdays. The women who described their homes in terms of clutter and unfinished work showed flatter diurnal cortisol slopes, the profile associated with chronic stress and adverse health outcomes, and their low mood increased across the day. The women who described their homes as restful showed the opposite on both counts.

The environment was not merely reflecting the strain. It was tracking with it, measurably, in the body.

The line item no one funds

Here is the part that stops me every time.

Walk onto a newly completed corporate floor. The stone was chosen over months. The joinery is flawless. The reception desk is lit like a gallery, there is a scent in the air that somebody was paid to select, and the whole of it photographs beautifully. It cost millions, and it deserved to.

Then the ribbon is cut, the photographer packs up, the invoice is settled, and the people arrive.

Nobody tells them that the light directly above their desk is holding their body in midday until six in the evening. Nobody explains why the meeting space where the hardest decisions of the quarter get made has no window that opens. Nobody is made responsible for the blinds, so within a fortnight every one of them is drawn against glare, and the daylight the architect fought for never reaches a single retina again. The quiet space becomes a storage space. The plants die politely, one by one, and are not replaced.

Two years on, an environment that once photographed beautifully is no longer performing, and nobody in the organisation can say precisely when it stopped.

We capitalise the building and expense the humans.

We treat the environment as decoration, something completed on opening day. It is not decoration. It is an instrument, played on the human nervous system every hour it is occupied, and nobody is ever taught to play it.

It is the only asset an organisation buys at that scale and then declines to train a single person to operate.

Why awareness is the first return

You cannot manage what you have not yet learned to see, and this asset is already bought and paid for. It is already shaping focus, decision quality, sleep and retention, today, for better or for worse. The only open question is whether anyone inside the organisation knows it is happening.

Three ordinary examples of what that looks like in practice.

A leadership team books the same internal space for its most demanding work. No openable window, doors closed for confidentiality, eight people, three hours. By the second hour the carbon dioxide in that space sits well above the concentration at which decision making has been shown to decline. The team concludes, year after year, that strategy days are draining and that the group cannot think creatively after lunch. Nobody suspects the air. Opening the door for four minutes each hour costs nothing at all.

A floor is designed around generous glazing, and the daylight is the centrepiece of the scheme. Within a month, glare on screens has every blind drawn, and they remain drawn for the next four years. The daylight the design was built around never reaches a single retina again. Nobody decided this. It accumulated. One conversation about screen orientation and blind protocol would have protected the asset.

A senior manager reports that her team goes flat after lunch and begins drafting a performance conversation. That team sits under unvarying cool white overhead light from morning to evening, on an open plan floor that exceeds forty decibels for the entire day. They are not disengaged. They are eight hours into holding attention against a constant low grade physiological demand, and their manager is about to address it as an attitude problem.

None of these are budget problems. All of them are awareness problems.

Awareness is not a soft precursor to the real work. It is the intervention with the shortest payback period available, because it requires no capital at all. Once a team understands that their environment is acting on them, deliberate adjustments to light, sound, air and layout begin returning value from something already on the books.

The people who register it first

The figure most commonly used is that fifteen to twenty percent of the population is neurodivergent, an umbrella covering autism, ADHD, dyslexia, dyspraxia and related profiles. It is an estimate rather than a census, and it is worth understanding why it keeps moving upward.

In April 2025, the United States Centers for Disease Control and Prevention reported autism prevalence among eight year old children at one in thirty one. In 2000, the same surveillance network reported one in one hundred and fifty.

That shift is not principally a change in human biology. It is a change in what we look for and in whom we believe. Diagnostic criteria were substantially broadened when the DSM 5 consolidated several previously separate conditions into a single autism spectrum diagnosis in 2013. Screening and referral improved. And an entire generation of women and adults, missed by criteria originally written around the presentation seen in boys, is now being identified in their thirties, forties and fifties.

The practical consequence for an employer is straightforward. The proportion of any workforce formally identified as neurodivergent will keep rising for years to come. The proportion that is actually neurodivergent has been there the whole time, undiagnosed, unaccommodated, and coping.

These are the people whose physiology reads an environment long before anyone else can articulate what is wrong with it. They are not a group to accommodate reluctantly. They are the most sensitive instrument in the building, and they will report a fault in the environment well before the engagement survey does.

Design for the most sensitive nervous system, and every other person rises with it.

Why this is not a renovation

I am often heard as someone who has come to talk about the fit out. I have not. A renovation changes what a space looks like. This work changes what a space is doing to the people standing inside it, and whether a single person in the organisation understands that it is happening at all. Those are not the same project, and only one of them keeps working after the photographs are taken.

My mission is to help as many people as possible, across the globe, understand one thing. The environment we live and work in is affecting us twenty four hours a day, in a negative or a positive direction, whether we notice it or not. That it affects us is not within our control.

Which direction it runs in is entirely within our control. That is our responsibility, and almost nobody has been told it is theirs.

For an organisation, that responsibility is not an abstraction. It is the difference between an asset that quietly draws down on the people inside it every hour, and the same asset returning focus, health and retention instead. Most of what makes that difference costs very little. A great deal of it costs nothing beyond the decision to look.

This is also not a substitute for clinical care. Some exhaustion has causes that require a clinician, and that distinction matters to me.

Environmental wellbeing works in the background, the way lighting works in a film. You stop noticing it. You only notice the result.

Where I would begin

Walk the floor and ask a different question. Not what is wrong with our people, but what is this environment asking of their bodies, hour after hour, and was anyone ever taught to notice.

Then change one thing. Switch off half the overhead lighting and bring light down to desk height. Open the windows for two minutes, morning and afternoon, particularly in the space where decisions are made. Give people one quiet space with no screen in it, and protect it. Remove the plug in fragrance. Small, deliberate, close to free, and the body registers the difference within days.

Most teams I work with are not weak, and they are not disengaged by nature. They are environmentally exhausted. The correction is not another programme. It is the environment they work inside, and the organisation already owns it.

One last thing, and then I will stop

There is something I have deliberately left out of this article.

In almost every building I walk into, there is a single feature doing more damage than everything else on this list combined. It is almost never the one the leadership team expects, and once or twice it has not been in the workspace at all. It is different in every organisation, which is why it cannot be written down in advance. It has to be found.

I can usually locate it within an hour of walking a floor.
